CHAPTER 1

A QUESTION OF BALANCE

One of the most interesting discoveries in my consulting work has been the fact that (apparently) every professional service firm in the world has the same mission statement, regardless of the firm's size, specific profession, or country of operation. With varying refinements of language, the mission of most professional firms is:

To deliver outstanding client service; to provide fulfilling careers and professional satisfaction for our people; and to achieve financial success so that we can reward ourselves and grow.

The commonality of this mission does not detract from its value. Simply put, every professional firm must satisfy these three goals of "service, satisfaction, and success" if it is to survive. Management of a professional firm requires a delicate balancing act between the demands of the client marketplace, the realities of the people marketplace (the market for staff), and the firm's economic ambitions.

Many factors play a role in bringing these goals into harmony, but one has a preeminent position: the ratio of junior, middle-level, and senior staff in the firm's organization, referred to here as the firm's leverage. To see the importance of this factor, we shall briefly examine, in turn, its relation to the three goals of the firm.

LEVERAGE AND THE CLIENT MARKETPLACE

The required shape of the organization (the relative mix of juniors, managers, and seniors) is primarily determined by (or rather, as we shall see, should be determined by) the skill requirements of its work: the mix of senior-level, middle-level, and junior-level tasks involved in the projects that the firm undertakes. Consider three kinds of client work: Brains, Grey Hair, and Procedure projects.

In the first type (Brains), the client's problem is at the forefront of professional or technical knowledge, or at least is of extreme complexity. The key elements of this type of professional service are creativity, innovation, and the pioneering of new approaches, concepts or techniques: in effect, new solutions to new problems. The firm that targets this market will be attempting to sell its services on the basis of the high professional craft of its staff. In essence, their appeal to their market is, "Hire us because we're smart."

Brains projects usually involve highly skilled and highly paid professionals. Few procedures are routinizable: Each project is "one-off." Accordingly, the opportunities for leveraging the top professionals with juniors are relatively limited. Even though such projects may involve significant data collection and analysis activities (normally performed by juniors), even these activities cannot be clearly specified in advance and require the active involvement of at least middle-level (project management) professionals on a continuous basis. Consequently, the ratio of junior time to middle-level and senior time on Brains projects tends to be low.

Grey Hair projects, while they may require a highly customized "output" in meeting the clients' needs, involve a lesser degree of innovation and creativity in the actual performance of the work than would a Brains project. The general nature of the problem to be addressed is not unfamiliar, and the activities necessary to complete the project may be similar to those performed on other projects. Clients with Grey Hair problems seek out firms with experience in their particular type of problem. In turn, the firm sells its knowledge, its experience, and its judgment. In effect, they are saying, "Hire us because we have been through this before; we have practice at solving this type of problem."

Since for Grey Hair-type projects the problems to be addressed are somewhat more familiar, at least some of the tasks to be performed (particularly the early ones) are known in advance and can be specified and delegated. The opportunity is thus provided to employ more juniors to accomplish these tasks.

The third type of project, the Procedure project, usually involves a well-recognized and familiar type of problem. While there is still a need to customize to some degree, the steps necessary to accomplish this are somewhat programmatic. The client may have the ability and resources to perform the work itself, but turns to the professional firm because the firm can perform the service more efficiently, because the firm is an outsider, or because the client's own staff capabilities to perform the activity are somewhat constrained and are better used elsewhere. In essence, the professional firm is selling its procedures, its efficiency, its availability: "Hire us because we know how to do this and can deliver it effectively."

Procedure projects usually involve the highest proportion of junior time relative to senior time (and hence imply a different organizational shape for firms that specialize in such projects). The problems to be addressed in such projects, and the steps necessary to complete the analysis, diagnosis, and conclusions are usually so sufficiently well established that they can be easily delegated (under supervision) to junior staff. For Procedure projects the range of possible outcomes for some steps may be so well known that the appropriate responses may be "programmed."

The three categories described here are, of course, only points along a spectrum of project types. However, it is usually a simple task in any profession to identify types of problems that fit these categories. The choice that the firm makes in its mix of project types is one of the most important variables it has available to balance the firm. The choice of project types influences significantly, as we shall see, the economic and organizational structures of the firm.

Consider what will happen if a firm brings in a mix of client work such that its "proper" staffing requirements would be for a slightly higher mix of juniors, and a lesser mix of seniors than it has (i.e., the work is slightly more procedural than the firm would normally expect). What will happen?

As Figure 1-2 suggests, the short-run consequence will be that higher priced people will end up performing lower-value tasks (probably at lower fees), and there will be an underutilization of senior personnel. The firm will make less money than it should be making.

The opposite problem is no less real. If a firm brings in work that has skill requirements of a higher percentage of seniors and a lesser percentage of juniors, the consequences will be at least equally adverse: a shortfall of qualified staff to perform the tasks, and a consequent quality risk.

As these simple examples show, matching the skills required by the work to the skills available in the firm (i.e., managing the leverage structure) is central to keeping the firm in balance.

LEVERAGE AND THE PEOPLE MARKETPLACE

The connection between a firm's leverage structure (its ratio of junior to senior professional staff) and the people marketplace can be captured in a single sentence: People do not join professional firms for jobs, but for careers. They have strong expectations of progressing through the organization at some pace agreed to (explicitly or implicitly) in advance.

The professional service firm may be viewed as the modern embodiment of the medieval craftsman's shop, with its apprentices, journeymen, and master craftsmen. The early years of an individual's association with a professional service firm are, indeed, usually viewed as an apprenticeship, and the relation between juniors and seniors the same: The senior craftsmen repay the hard work and assistance of the juniors by teaching them their craft.

The archetypal structure of the professional service firm is an organization containing three professional levels. In a consulting organization, these levels might be labeled junior consultant, manager, and vice president. In a CPA firm they might be referred to as staff, manager, and partner. Law firms tend to have only two levels, associate and partner, although there is an increasing tendency in large law firms to recognize formally what has long been an informal distinction between junior and senior partners.

Responsibility for the organization's three primary tasks is allocated to these three levels of the organization: seniors (partners or vice presidents) are responsible for marketing and client relations, managers for the day-to-day supervision and coordination of projects, and juniors for the many technical tasks necessary to complete the study. The three levels are traditionally referred to as "the finders, "the minders," and "the grinders" of the business. The mix of each that the firm requires (i.e., its ratio of senior to junior professionals) is primarily determined by the mix of client work, and in turn crucially determines the career paths that the firm can offer.

While the pace of progress may not be a rigid one ("up or out in five years"), both the individual and the organization usually share strong norms about what constitutes a reasonable period of time for each stage of the career path. Individuals who are not promoted within this period will seek greener pastures elsewhere, either by their own choice or career ambitions, or at the strong suggestion of the firm.

This promotion system serves an essential screening function for the firm. Not all young professionals hired subsequently develop the managerial and client relations skills required at the higher levels. While good initial recruiting procedures may serve to reduce the degree of screening required through the promotion process, it can rarely eliminate the need for the promotion process to serve this important function. The existence of a "risk of not making it" also serves the firm in that it constitutes a degree of pressure on junior personnel to work hard and succeed.

The promotion incentive is directly influenced by two key dimensions: the normal amount of time spent at each level before being considered for promotion, and the "odds of making it" (the proportion promoted). These factors are clea...

Practical and very accessible

This text is a classic resource on the professional service firm, and as a consultant this reviewer appreciates the accumulated wealth of knowledge the author graciously decided to share. The content that Maister provides here is practical and very accessible, and consists mainly of articles published separately over a 10-year time period within such publications as "Sloan Management Review", the "Journal of Management Consulting", "International Accounting Bulletin", and "The American Lawyer". While most of these articles refer to professional service firms as partnerships, the vast majority of the material is still applicable to other types of firms, including the limited liability company (LLC). And the title might suggest a management audience, but the content is important for all associated professionals, including new associates. Because this book is so well written, this reviewer also recommends a reading by those considering work in this field, either those still studying at the university or those contemplating a professional transition. There is no other book quite like "Managing the Professional Service Firm", even though it has been over 15 years since its first appearance (1993) and a host of other texts have entered this space, especially after the late-1990s boom in consulting. The foundation of this book is the simplified mission statement that Maister indicates is the same, with varying refinements, for most professional service firms: "To deliver outstanding client service; to provide fulfilling careers and professional satisfaction for our people; and to achieve financial success so that we can reward ourselves and grow". Probably no coverage of this book can quite deliver justice to its quality. This reviewer set out to list several of the articles which they consider to be above and beyond the rest, but it was difficult to include all but just a small minority of the chapters. The strength of the content is slightly skewed toward the first half of the book, but strong articles persist throughout the 7 sections covering basic matters such as balancing company composition and profitability, client matters such as listening and marketing to clients, people matters such as motivation and scheduling, management matters such as strategy, partnership matters such as performance and compensation, and multisite matters. Highly recommended.

Excellent for Law Firm Managing Partners

I purchased this book out of sheer luck, by reading a review to law firm start up book that recommended professional services firm management books.

I am a East European Lawyer and feel empowered and enlighted when reading this book. Its style is user-friendly. In particular, I liked and appreciated the chapter on what clients expect from professional servicepersons.

I have not yet read all its chapters, but those I did, I read several times and each time new helpfull skills come to my attention.

As a lawyer, new tothis type of source of information, I was not expecting I could find such a book, of such a high quality.

Thorough and insightful

This book is well-researched and well-written. The suffering in Ciudad Juarez is similar to women's situations in many parts of the world. I found the book very moving.

Disappointed

I really tried. I tried to like this book. Being from West Texas I lived through the unsolved murders of young women that this book attempted to describe. The author, a Boston College professor, was attempting to link the murders and the culture that surrounded them with the supposed theology of the Christian Church that tolerated them due to a "salvation of suffering". She tied that theology to ancient Church documents instead of relying on more finely developed, later pronouncements from the Church which in no way teaches what she was proposing. It appears that this is just another academic textbook that unfortunate students will have to endure. I really wanted to like this book as I am appalled that these murders were never solved and was hoping the author could shed some light on that horrific situation. That didn't happen. So unless you are a student forced to read this for a Sociology class, it may be best to leave this one on the shelf.

A tough, yet mind-bending look into the object of philosophy through linguistics.

In Tractatus Logico-Philosophicus, Wittgenstein “deals with the problems of philosophy and shows … that the method of formulating these problems rests on the misunderstanding of the logic of our language.”

Hence, the author demonstrates that the solution to most philosophic problems becomes a critical method of linguistic analysis.

Tractatus begins with ontology and the state of affairs of the world is described. From there the book deals largely with the question of how language works and how it can describe the world accurately. Many forms of language (e.g. names and propositions) reflect different objective parts of reality (e.g. objects and facts). Logic is then discussed as it pertains to tautologies, contradictions and propositions. From this claim stems the conclusion that that the laws of science are not logical “laws,” but a means that we use to express reality—hence, science does not in fact explain our world but merely describes it.

Although the author embraces logic, he ironically ventures into the mystical on many occasions. Some of such highlights of Tractatus Logico-Philosophicus include the proposal that most philosophical propositions are senseless (4.003), the relativity of “free” will and the lack of inner necessity of causality (5.1362), and the inability to recognize either the truth or falsehood from non-logical propositions. Wittgenstein brilliantly elaborates on widely accepted, yet wholly non-certain, everyday happenings (6.363II to 6.372) and clarifies that all ethics is transcendental (6.42I). In effect, the author posits that morality is in fact objective because subjective morality stems from happenstance, and is therefore meaningless.

All potential readers should be acutely aware that this book is a very, very tough read. You may find yourself taking several minutes to read through one short page and then several hours to digest what it is you in fact just read. Either way, Tractatus Logico-Philosophicus is a terse, powerful, enigmatic and notable in its ability to whisk the dormant imagination into shape. The intellectual ramifications of being able to fully grasp and comprehend the material are limitless.

Be logical! Clarify! Elucidate!

Wittgenstein’s Tractatus Logico-Philosophicus is a fine example of “ordinary language” philosophy and, as such, its goal—similar to that of logical positivism—is to help us think and express ourselves more clearly. The “language of everyday life” (3.323) is partly, when not completely, to blame for our "confusions" (3.324) because “very often” words have different meanings in different contexts and, even in any one context, “very often” words have different meanings for different people (3.323). Wittgenstein encourages us to logically clarify our thoughts; to elucidate; to “make clear and delimit sharply the thoughts which [“very often”] are, as it were, opaque and blurred” (4.112). Be logical! Clarify! Elucidate!

There is much to be gained from this book, even if the sections in which he uses symbolic logic and truth tables are skimmed or skipped.

Knowing what logic is, one must cast aside the ladder itself.

His best known work, the Tractatus is a unique and astonishing rebuttal to that most vital of tools in human reason, logic itself. Using reason, Wittgenstein was able to deduce that reason itself was an intractable problem to justify, one that would forever chase its own tail down a hallway of echoed tautologies. Piece by Piece Wittgenstein tears away at the structure of logical positivism, leaving it mortally wounded and desperately clinging to life. Though it is our finest tool, the Tractatus reveals to us that logic is not God's calculus, but a trap that ensnares and limits our very thoughts. This book is a linguistic revelation, one that will surely rock the western world for many years to come.

Philip V. Hunt is president of Perspicuous Technologies Inc. He is a former British Royal Navy air engineer officer and U.S. government DARPA program manager. He has over 40 years of experience in acquisition, financial management, requirements development, project management, RDT&E, engineering, and operation of various fixed-wing and helicopter aircraft in the U.K. and the U.S. He has specialist experience in aero-propulsion, STOVL, rotary- and fixed-wing design, and maritime air operations and airworthiness. He was the first onsite U.K. program manager in the U.S.-based JAST/JSF/F-35 program. As program manager at DARPA, he managed the Walrus (heavy lift airship), A160, Morphing Aircraft, DP-5X, Canard Rotor Wing, Heavy Fuel Engine, and other advanced technology efforts. A chartered engineer, he is a Fellow of the RAeS and IMech.E, and a member of AIAA.

Received damaged book but the content in all in tact.

The book came with the back cover sliced in half and then taped back together. The book is supposed to be brand new and now I'm not sure if I will be able to sell it after I'm done using it because of this flaw. The content of the book is undamaged though.

This is just sad

This book is so riddled with typos, ambiguous sentences, and bias that it is hard to read. It clearly was not proofread more than a few times and sometimes the book sounds like it was written by someone who has not quite attained fluency in English. The section on Israel, Palestine, and Lebanon is so loaded with pro-Israel propaganda it is almost insulting to pass this off as a fact-based, university level textbook. The Haganah, Irgun, and Lehi (the latter of which favored collaboration with Nazi Germany and all of which were paramilitary/terrorist organizations) did "wantonly attack civilians" and expel hundreds of thousands of Arabs from their homes in Palestine (Deir Yassin, anyone?) The King David hotel bombing is passed off as an act to "draw attention to the worsening situation in Palestine," an insult to the 91 innocent people who died in the bombing. But does the book give that much attention to these attacks by Zionist terror groups? No. Instead it obsesses over Hamas and stresses how all the group wants to do is destroy Israel. It even says the 2014 Gaza attacks were motivated by "Hamas kidnappings and attacks" when Hamas had absolutely nothing to with the deaths of three Jewish settler boys in the West Bank (not to mention that Israel killed over a thousand Gazan civilians compared to just 6 Israeli civilian casualties). Apparently Palestinians must accept Zionist theft of their land and ethnic cleansing or they are terrorists.

Definitely worth the read...

As a disclaimer, I am a partner in a retained executive search firm, and after reading Purple Squirrel, I felt like I knew just about everything discussed in this book and I felt that it is more directed to the entry - middle level candidates. That being said, for someone who is at the entry - middle level management stage in their career and looking to distinguish themselves amongst their peers, this book is quite helpful.

Unlike another review I read about this book, I appreciated the narrative and found it easy to read and well delivered.

Will this book find you your next position/career? Yes and No; information is only as good as you make it. This book will help you find your next position if you actually put in the work, implement what is taught and go after it. If you read it and then don't put the effort in that it takes to stand out, then you won't.

I enjoyed the book and believe it is a good guide to finding that next position.

Rehash of other job huntng books ... Get 2hr Job Search Instead.

I read the WHOLE thing ... and no real advice for getting jobs. The author breaks down searching into two parts. Things to help you PURSUE a job (the way most job seekers look for work) and GETTING PURSUED (what to do to stand out).

Like the title implied, I was hoping for more of the latter. However, by the page count, 11% of the book is about motivation, 73% is about traditional resumes/job searching. Leaving only 26% about ways to stand out. However, these pages are short stories about successful job seekers using two strategies: Use LinkedIn, Have a presentation portfolio with work samples to prove you can do the job (present from it during the interview).

Really, "The 2-Hour Job Search: Using Technology to Get the Right Job Faster" is a much better book with a proven strategy.

P.S. You'll find many of my reviews are negative. That is because I read a lot of books and tend to write reviews when a book really misses the mark, that is - fails to deliver on the promise in the title.

My goal is to save you some money if the book did not deliver because I wish someone had saved me from buying the book.

How to get the jobs coming to you!

Unemployed? Looking for a new opportunity? Read "Purple Squirrel."

Employed? Unhappy with your current role or company? Career stalled? Read "Purple Squirrel."

According to Manpower, the largest staffing firm in the world, there are 80 million unhappy employed people who would love to have a new career opportunity. All most people know to do in regard to a "job search" is to (1) network; (2) fire off r�sum� after r�sum� to online postings on the Internet; and then (3) hope!

Mike, with his powerful experience as both a 3rd party recruiter and as a member of the Google executive recruiting team, shows you there is a better way!

But first, what on earth is a "purple squirrel" anyway? In "headhunting" circles we use the term "purple squirrel" to define a candidate who must meet a very narrowly defined set of criteria to be considered for a hiring company's job opening. In fact, the criteria established by the hiring company is usually so narrowly defined that it's nearly impossible to find a candidate who actually meets the job criteria!

So what does this have to do with you? In a word, everything!

During his illustrious career, Mike has read thousands of r�sum�s, interviewed hundreds and hundreds of people and has dissected what separates the top 25% of the talent pool from all of the rest.

About half of Purple Squirrel addresses the tactics for finding a job now. The book contains a plethora of proven executables and deliverables that, if implemented properly, will not only allow you to "up your game," it will also enable you to stand out from the crowd, land interviews and get hired far more quickly than most. The remaining half of the book is for those of you who may be suffering the "Sunday night blues," i.e., dreading the arrival of Monday mornings when you're in a job you have come to loathe, and want to explore other career opportunities. Mike literally walks you, the reader, through the process of what it takes to become what he calls an "opportunity magnet."

"The real purpose of this book," he says, "is to guide you to the point where you can stop being a job seeker and start being a sought-after resource."

In other words, Mike shows you how to position yourself as the elusive "purple squirrel," how to brand yourself as someone within the talent pool who is--or can become!--a highly-sought-after, quite rare species.

As a "headhunter" myself, someone who is in the job market each and every business day dealing with both candidates and hiring companies, I know what it takes for a candidate to succeed in today's extremely competitive job market. For this, the authors recall some basics on finite difference methods, initial boundary value problems, and (having in view financial products with early exercise feature) linear complementarity and free boundary problems. In each chapter, the techniques related to these mathematical and numerical subjects are applied to a wide variety of financial products. This is a textbook for graduate students following a mathematical finance program as well as a valuable reference for those researchers working in numerical methods in financial derivatives. For this new edition, the book has been updated throughout with many new problems added. More details about numerical methods for some options, for example, Asian options with discrete sampling, are provided and the proof of solution-uniqueness of derivative security problems and the complete stability analysis of numerical methods for two-dimensional problems are added.��

Perhaps not what you'd expect

Another fine book on the topic of ninjutsu. There is no Hollywood depiction of ninjas to be found. You also will find almost nothing on combat (no kicks, punches, or throws). What you do get is the real essence of ninjutsu. Some of this material will make your jaw drop. It's from another time and will seem strange to us, Westerners living in the 21st century. The knowledge in it, however, is timeless. I don't believe any single book could cover a topic as complex and fascinating as ninjutsu. This book does go a long way in achieving that goal. Thumbs up!
